Tollgate.me — Business Plan

Bitcoin-powered WiFi for Africa. Pay per second. No middlemen.

1. Executive Summary#

Tollgate.me builds a network of solar-powered WiFi hotspots across Africa that accept Bitcoin only — specifically via the Lightning Network for instant, near-zero-fee micropayments. Users pay per minute, hour, or day directly from any Lightning wallet. No mobile money. No bank account. No intermediary skimming 1–3% per transaction.

By running its own Lightning node and aggregating wholesale data, Tollgate.me captures the full spread between cheap bulk bandwidth and retail WiFi access, while offering users connectivity that is radically cheaper than mobile data bundles.

2. The Problem#

Africa has the world's most expensive mobile data, yet the lowest incomes. Over 60% of the population is effectively offline due to cost, not coverage.

Add to this: mobile money — while widespread — charges 1–3% per transaction, ties users to a single telco, and requires KYC that excludes millions without formal ID. It is a walled garden.

Meanwhile, Bitcoin adoption in Africa is accelerating. Nigeria, Kenya, Ghana, and South Africa consistently rank in the global top 20 for peer-to-peer Bitcoin volume. Lightning Network growth has made sub-cent payments viable for the first time. The rails exist. The access layer doesn't.

3. The Solution#

Tollgate.me deploys solar-powered WiFi access points in high-footfall locations — markets, taxi ranks, universities, bus stations, informal settlements. Each unit:

No accounts. No sign-ups. No email. Just scan, pay, connect.

4. Why Bitcoin Only?#

Factor Mobile Money Bitcoin Lightning
Transaction fee 1–3% <0.1% (sub-satoshi)
Settlement time Instant (within same telco), slow cross-network <2 seconds, final
Cross-border Impossible or expensive Native, no added cost
KYC requirement Yes, SIM-registration + national ID None (non-custodial)
Censorship resistance Telco can block at will Permissionless
Open protocol No Yes
Developer integration Per-country API, closed Open standard (LND, CLN, BOLT11/BOLT12)

Bitcoin Lightning turns every Tollgate.me hotspot into a globally accessible, permissionless vending machine for connectivity. A tourist from Germany, a trader from Nigeria, and a student from Kenya all pay the same way — no currency conversion, no telco-specific integration.

5. Market Opportunity#

Bitcoin adoption in Africa is real and growing:

The initial user is not "everyone" — it's the Bitcoin-curious, the freelancer, the student who already holds sats, the remote worker priced out of mobile data. But that niche is millions of people and growing exponentially.

6. Business Model#

Hardware-as-infrastructure + data arbitrage. Paid in sats.

Revenue Stream Description Gross Margin
Pay-per-use WiFi (Lightning) Time-based access sold in sats 75–85%
Bulk data arbitrage Wholesale 4G/Starlink pooled across units Embedded above
B2B/Enterprise Managed WiFi for Bitcoin-friendly businesses, coworking spaces, Bitcoin circular economies 60–70%
Nostr-native discovery Hotspot locations published as Nostr events; discoverable via any Nostr client N/A — ecosystem play

Unit economics (per AP, monthly):

Item Amount (USD)
Revenue (80 sessions/day, avg $0.25) $600
Data cost (wholesale, pooled) ($120)
Lightning routing fees (~0.05%) ($0.30)
Maintenance & support ($40)
Gross profit per AP $439.70
Gross margin 73.3%

Hardware cost per AP: ~$800. Payback: under 2 months.

Compare Lightning routing fees ($0.30/month) to mobile money fees at 1.5% ($9/month). That $8.70/month/unit goes straight to the bottom line. At 2,000 units, that's $208,800/year saved in payment processing alone.

7. Technology Stack#

Each Tollgate.me AP runs:

8. Go-to-Market Strategy#

Phase 1 — Bitcoin Beachheads (Months 1–6):

Phase 2 — Nostr-Powered Expansion (Months 7–18):

Phase 3 — Network State (Months 19–36):

9. Competitive Landscape#

Player Payment Tollgate.me Advantage
Mobile telcos Fiat, bundles 6–10× cheaper per GB; no KYC; Bitcoin-native
Poa! Internet Mobile money Lightning fees beat mobile money; permissionless
Starlink (direct) Credit card, fiat Tollgate aggregates + splits access affordably
Generic captive portals Fiat, ad-supported Bitcoin = global, instant, private

Nobody is combining Lightning-native payments + solar WiFi + wholesale data arbitrage + Nostr discovery. This stack is uniquely defensible because it's open — and the first mover builds the relay graph, the hotspot map, and the brand.

10. Risks & Mitigation#

Risk Mitigation
Bitcoin adoption still early Target Bitcoin-dense areas first; ride the adoption curve up
Lightning UX friction QR-code-first flow; optional hosted wallet; Machankura USSD for feature phones
Bitcoin price volatility Auto-convert a portion to local fiat for operational costs; hold remainder in BTC treasury
Hardware theft Community hosts (shop owners get free WiFi + revenue share); tamper alerts via Nostr
Regulatory (Bitcoin legality) Operate where Bitcoin is legal or grey; no custody of user funds for non-custodial flow
Lightning liquidity management Automated channel rebalancing; partner with LSPs (Lightning Service Providers) for inbound

Summary#

Tollgate.me uses Bitcoin Lightning to turn solar-powered WiFi access points into permissionless connectivity vending machines. No mobile money. No KYC. No bank accounts. Just scan a QR code, pay a few sats, and get online.

Revenue at scale (2,000 units): ~$9M/year. Gross margin: 73%+. Payment processing cost: near zero.

This is what Bitcoin was built for: enabling economic participation without asking permission. The internet is a utility. Tollgate.me makes it accessible — one sat at a time.
